Why you cannot see how your reps are really doing

It is Friday and you want to know who is hitting their numbers. Getting the answer takes a spreadsheet, three phone calls, and a guess.

What it looks like

Doors knocked, conversations, appointments, and sales live in different places. Managers report numbers that do not match. Top reps look great, and weak reps stay hidden until they quit. The owner finds out about a problem after the month is already over.

Why it happens

Activity is tracked in texts, notes, and memory instead of one agreed system. Nobody has defined which few numbers matter or what decision each one should trigger. Without that, a report is just a list of figures.

What fixing it looks like

1. Pick a few numbers that matter

Doors, conversations, appointments, sales, and cancellations, defined the same way for everyone.

2. Record in one place

Every rep enters activity in the same system.

3. Tie each number to a decision

Know what you will do when a number is low.

4. Look weekly, not monthly

A short regular review catches problems while they can still be fixed.

Start this week

A good view of your reps starts with a few agreed numbers, not a dashboard.

1. Pick four or five numbers

Doors, conversations, appointments, sales, and cancellations are a solid start.

2. Define each in one line

Write down exactly what counts as a conversation or an appointment so everyone counts the same way.

3. Record in one place

Every rep enters their numbers at the end of the day. Five minutes is the target.

4. Attach a decision

For each number, write what you will do when it is low.

5. Review weekly

Twenty minutes, same day each week, same list of numbers.

A template you can copy

Number, definition, decision

Doors knocked: a door where someone answered or a note was left. If low, check schedule and route.

Conversations: a talk with a decision-maker for over a minute. If low while doors are high, coach the opener.

Appointments set: a confirmed time with a decision-maker. If low, coach the ask.

Sales: a signed agreement. If low while appointments are high, review the close with the rep.

Cancellations: a sale cancelled with the reason recorded. If high, review the handoff after signing.

How JG fixes this

JG helps define the few numbers that matter, sets up one place to record them, and builds a simple view for owners and managers. The goal is to see problems this week, not next month.
