Free starter fix kit

Three simple tools you can use this week.

One for leads that get missed. One for work that gets lost between people. One for everything that waits on you. Use them on your own, and tell us how it goes.

What is in the kit

Each tool is one page. No software to buy.

Lead follow-up tracker

A simple sheet and a 5-step weekly routine so no lead is left without a next step.

Handoff checklist

The details sales must pass on before the work starts, so nobody has to guess.

Approval rules sheet

A way to decide which decisions you keep and which your team can make without you.

Tell us a little about you, and the kit appears right on this page. In return, you will also help us make it better.

Here is your kit.

Start with the one that matches what hurts most. Give it two weeks before you change anything. Then tell us how it went using the short form at the bottom of this page.

1. Lead follow-up tracker

For: leads and follow-ups get missed

Set up one sheet with these columns

  • Name and phone or email
  • How they found you
  • Date they came in
  • What they want
  • Next step
  • Date of the next step
  • Who owns it
  • Status: New, Contacted, Quote sent, Waiting, Won, Lost

Use this 5-step routine

  • 1. Write every new lead on the sheet the same day. One place only.
  • 2. Pick a reply time you can keep, such as one business day, and name who does it.
  • 3. Never leave the next step or its date blank. A lead with no date is at risk.
  • 4. Every Friday, spend 15 minutes on any lead with an empty or past-due date.
  • 5. When a lead is won or lost, write down why in one line.

Try it on a plain spreadsheet first. Do not buy software until the habit works.

2. Handoff checklist

For: work gets lost between people

Sales fills this in before the work starts

  • Customer name, contact, and who makes the decisions
  • Exactly what was sold, in plain words
  • Price and when payment is due
  • Dates or deadlines that were promised
  • Special requests and anything else that was promised
  • Location, access, or other details needed to start
  • What could go wrong with this customer

Then follow these rules

  • The person receiving the work checks the list. If something is blank, it goes back.
  • One named person owns each stage.
  • The receiver confirms within one business day, even with just "got it."
  • Hold a 10-minute kickoff for any job that is large or unusual.

If operations only starts after chasing sales for missing details, you do not have a handoff yet. You have a hope.

3. Approval rules sheet

For: everything waits for you

Do this in about 30 minutes

  • 1. List every decision you made or approved last week.
  • 2. Mark each one: only I can decide, I could decide with a rule, or someone else could decide.
  • 3. For the middle group, write a rule: if it is under a limit you choose and fits the situation, go ahead and tell me later.
  • 4. Give the rule to the person who will use it, and keep all rules in one place.
  • 5. Start with just three decisions this week.

Write each rule with these four parts

  • The decision
  • Who can decide
  • The limit, such as a dollar amount or a type of customer
  • When they must ask you first

When someone makes a call inside the rule, do not undo it in front of others. Coach them privately. Otherwise they will stop deciding.

This kit gives you a start. It does not tailor the tools to your business, get your team to use them, or check that they stick. If you want help with that, we can look at your business together.
